Only 43–55% of B2B sales reps hit quota in 2026. The median has fallen from 60–65% pre-2022. Here's what it means for comp, hiring, and territory design.
The average B2B sales rep hits quota 43–47% of the time in 2026—roughly half the workforce. This is not a temporary dip. It is a structural shift. Attainment has sat in the low 40s for eight consecutive quarters, a floor that appears to be holding.
This number hides everything actionable. The distribution is what matters.
The gap between median (54%) and mean (43–47%) tells the story. A small number of reps pull the average up dramatically. In most B2B sales orgs, the top 20% of performers drive 60–80% of revenue. Top quartile attainment sits around 78%; bottom quartile sits around 20–35%.
When 69% of reps miss quota and only 27% hit it consistently, your quota problem is not a motivation problem. It is usually one of three things:
Quotas are too high for the territory. If your team's median attainment is below 50%, your quotas are calibrated to the wrong baseline. A rep hitting 70–85% attainment is at the right tension point—stretched but achievable. Reps below 50% are underwater.
Pipeline coverage is insufficient. Most teams cite the 3x rule—three dollars of pipeline for every one dollar of quota. In practice, B2B teams need 4–5x coverage when accounting for slippage, win-rate decay, and deal compression. If reps are starting each quarter with thin pipeline, no amount of closing skill recovers it.
Admin and non-selling work consumes the time that would close deals. Sales reps spend only 28–30% of their day selling. The rest is CRM entry, forecasting, internal approvals, and meetings. Reps who use AI-assisted workflows—primarily for research, qualification, and proposal generation—are 3.7x more likely to hit quota than peers using manual processes.
Quota attainment is not uniform. SaaS reps average 70% (measured by Optifai); professional services sit at 68%; manufacturing at 60%. Small companies (1–50 reps) hit 72%; large enterprises (201+) hit 58%.
This is not because small-company reps are better. It is because small companies set attainable quotas and run tighter territories. Enterprise sales teams often inherit legacy quotas that were calibrated years ago and get reset upward annually without territory adjustments.
The top quartile of teams—those hitting 60–75% attainment across the roster—do two things consistently:
The fastest way to improve attainment is not sales training. It is reducing the time reps spend on non-selling work. The second fastest is improving territory design—ensuring each rep starts with enough qualified pipeline (4–5x coverage) and a quota that matches their territory's actual capacity.
Reps doing ABM—account-based marketing—hit 31% win rates and have the highest attainment when given tight, well-researched account lists because the work is more targeted and less prospecting-dependent. Reps running high-volume outbound hit lower attainment because outbound reply rates have fallen from 8–10% in 2019 to 3.43% today—the market is simply noisier.
Rep tenure also moves attainment. Reps who have been in role longer than 18 months hit quota more often than those in first-year ramp. The median ramp time is 5.8 months; top quartile sits at 3.4 months. The gap is usually onboarding rigor and pipeline quality during ramp—not rep quality.

A team stuck below 50% attainment is not a sales problem. It is a math problem.

80% or above in any given quarter indicates the rep is meeting a challenging but achievable target. Attainment consistently above 100% suggests the quota is set too low; below 60% suggests either the quota is misaligned with the territory or the rep is not tracking to hit it and needs pipeline or coaching.
Three structural shifts caused the decline. First, the B2B SaaS vendor pool grew from 10,000 to 30,000+, fragmenting buyer attention. Second, cold email reply rates dropped from 8–10% to 3.43%, making outbound prospecting less efficient. Third, many orgs did not adjust quotas downward as market conditions tightened.
Not automatically. If 69% of your roster misses quota, the problem is quota calibration or territory design, not rep performance. Firing reps in a broken system replaces trained sellers with new ones who will also miss, extending your ramp time and resetting productivity. Fix the structure first.
Most teams need 4–5x pipeline coverage, not the standard 3x rule. Higher coverage accounts for deal slippage, lower-than-expected win rates, and deal compression. If your reps start the quarter with only 3x coverage, they are already short of the pipeline needed to hit quota reliably.
Reduce admin and non-selling work. Reps spend only 28–30% of their day selling; the rest is CRM entry, forecasting, and internal meetings. Reps using AI-assisted workflows are 3.7x more likely to hit quota, primarily because the tools reclaim selling time.
