SPIN Selling: the four question types, and the two that matter

Situation, Problem, Implication and Need-payoff questions, what each is for, and why most reps run the first two and skip the ones that close.

SPIN came out of Neil Rackham's research at Huthwaite, which studied 35,000 sales calls and found that successful ones differed from unsuccessful ones in the kind of questions asked, not the number. The four types are a sequence.

Situation questions

Facts about how things work today. "How many people are on the support team?" Necessary, and the one type Rackham found successful reps ask less of. Every situation question you can answer from research is one you should not spend on the call.

Problem questions

Difficulties and dissatisfactions. "Is response time a problem at peak?" This is where most reps believe discovery happens, and it is where most reps stop.

Implication questions

The consequences of the problem. "What happens to renewals when a ticket sits for two days?" This is the type Rackham found most strongly correlated with success in large sales, and it is the one reps skip, because it feels like labouring a point the prospect has already conceded.

It is not. A problem the prospect has acknowledged but never followed to its consequences is a problem they will not fund. Implication questions are how a nuisance becomes a budget line.

Need-payoff questions

The value of solving it, stated by them. "If the queue cleared by noon, what would that free your team to do?" The distinction from a pitch is who is speaking: you want the prospect describing the benefit, because people do not argue with their own conclusions.

The common failure

A call that is all S and P feels productive and qualifies nothing. The prospect has described their situation and agreed something is imperfect. Nobody has established what it costs or what fixing it is worth, so the deal enters the pipeline with no economics attached.
